Start with the work, not the tool.
AI projects often start with a product demonstration or a licence decision. I start with the work people are actually doing: where time is being lost, where information is repeated, where judgement is still essential and where a better process would have a measurable benefit.
That keeps the conversation grounded. The question is not whether a model can perform a task. It is whether the result is useful enough, reliable enough and manageable enough to earn a place in the business.
The questions that matter before deployment.
- What business problem are we actually trying to solve?
- Which information will the AI system see, create or retain?
- What could be automated, and what still requires a person to decide?
- How will results be checked and exceptions handled?
- Who owns the process once the pilot becomes operational?
- What does success look like after the novelty has worn off?
Advice can start small and become more involved only where useful.
If the case is sound
Design the deployment.
Define the workflow, controls, ownership, testing and route into normal operations. I can work with your internal team, IT provider and chosen platform rather than replacing them.
During implementation
Keep the outcome in view.
Support decisions as the work is configured and tested, challenge unnecessary complexity and make sure the original business purpose survives contact with the technology.
After launch
Review what changed.
Check whether the process is producing the expected benefit, whether people are working around it and whether governance still matches the way the system is actually being used.
Governance should make useful AI easier, not bury it in paperwork.
Businesses need a clear position on which tools can be used, what information may be entered, who approves new use cases and where human checking remains mandatory. The answer should be proportionate to the business and understandable to the people expected to follow it.
I consider security and AI together because the boundary between them is disappearing. A useful deployment has to account for identity, permissions, confidential information, suppliers and the records the business may need later.
